Food Group | End-to-End Support for EUDR Compliance
Overview
Supported client for EUDR compliance by mapping value chain, gathering traceability data, and drafting procedures for full traceability.
Background
The Client operates in EUDR‑relevant value chains for cacao, coffee, soy, and palm oil. As the regulation aims to block deforestation‑linked products from the EU market, the Client had to implement EUDR compliance initiatives, including value chain mapping, traceability, supplier engagement, as well as tailored Due Diligence process for deforestation-related risks.
Challenge
Key challenges included defining EUDR roles and obligations across the value chain, engaging internal teams and suppliers, integrating + 25 Legal Entities’ data into centralized systems, and designing a tailored ESG data landscape to support risks analysis and compliance.
Approach
The support was structured into five phases:
1. Mapping EUDR-relevant supply chains and defining roles and responsibilities
2. Creating data collection modules and supporting supplier engagement
3. Developing a risk assessment model and identifying critical products
4. Building an EUDR implementation toolkit with recommendations for procedures, IT integration, and mitigation measures
5. PMO activities to ensure governance, timeline adherence, and quality of deliverables.
Delivery
Results Achieved
The project delivered a comprehensive compliance framework, including a mapped cocoa supply chain, suppliers and Legal Entities segmentation by role and questionnaires, a validated risk assessment model, and a library of mitigation measures. Recommendations for long-term implementation and IT system integration were consolidated into an EUDR implementation toolkit, ensuring readiness for regulatory deadlines.
